Skiving soft napa leather

Hi, I'm new to leather craft and the skiving machine is causing me a lot of stress. I seem to have mastered many skills except for skiving...

 

My skiving machine sucks in the leather in the end and rips it as shown in the picture. 

When I lessen the pressure on the pressure foot, the leather does not have enough grip to on on the feed. 

When I tighten the pressure foot the leather gets over skived and becomes very weak, uneven, and thin. 

Could it be that the leather is soft chrome tanned napa?

Certainly it can be skived because there are leather goods made from soft leather.

 

YES, I have sharpened the blades. It is very sharp and clean.

Will getting a different pressure foot help? I was think of a roller one : (

what kind of leather is that and what weight?

How much are you taking off at a time?  That first picture, it looks like a deep skive.  Have you tried multiple passes?  How thick is the leather and how thin are you going?
