Can these saddle bags be saved?

Hi, I hope this is the right place for this.

I recently got these bags, and obviously they have shrunk. Only the top flaps are like this. They're not crispy yet. But as you can see, the sides are a long ways away from the snap. And the clasp is a real struggle, and pretty much impossible.

I've read so much conflicting info, I just don't know.

If you saturate the top with water, you might be able to stretch it enough.  Wouldn't hurt to try.  I would probably fill the bottom with something rigid to help hold the shape while you are working with it.  If that works, then work some neatsfoot oil back into the leather to rejuvenate it.
